Success = Outcomes, Not Just Output

What this means:

✅ We're delivering what matters—solutions aligned with the client's business goals, not just completing tasks

✅ The client sees progress early and often, not just at the end

✅ We adjust quickly when needs change, staying focused on impact over perfection

✅ Work is "done, done, done"—no hangover, clean handoffs, nothing left dangling

What this looks like:

Red flags this isn't happening:

  • A delivery plan that ties work back to client goals (not just a list of tasks)
  • Team is busy but stakeholders aren't seeing value
  • Client asks "what are we getting for our money?"
  • Regular demos showing working solutions, not just slides about future plans
  • Work is "95% done" but never quite finished
  • Team shifts to new work leaving previous work incomplete
  • Stakeholders who can articulate the value we're delivering
  • Work that's truly complete—documented, transferred, and owned by the client

Success = Shared Ownership

What this means:

✅ The team and client are aligned on direction and scope—everyone knows the goal

✅ Risks are surfaced and addressed early, not hidden until they become crises

✅ There's a culture of collaboration, not dependency—we're enabling the client, not just doing work for them

What this looks like:

Red flags this isn't happening:

  • Charters that both teams contributed to and refer back to
  • Liatrio team makes all decisions without client input
  • Client stakeholders actively involved in planning and prioritization
  • Client seems surprised by what we're working on
  • We're building things the client doesn't understand and can't maintain
  • Risks discussed openly in status meetings, not just internally
  • Client team learning alongside Liatrio team, not just watching
  • Risks only get discussed when they become problems

Success = Healthy Teams

What this means:

✅ People know what's expected of them and feel psychologically safe to ask questions and raise concerns

✅ Delivery doesn't rely on heroics or burnout—sustainable pace, not constant fire drills

✅ Feedback loops are working—and actually used to improve

What this looks like:

Red flags this isn't happening:

  • Clear roles and responsibilities documented and understood
  • Team members working unsustainable hours regularly
  • People afraid to admit they don't know something
  • Regular retrospectives that lead to actual changes
  • Same problems discussed in retros but never fixed
  • Team members speak up when stuck or unsure
  • High turnover or people requesting to leave the engagement
  • Work gets done during normal hours, not through nights and weekends
  • Information gets withheld or siloed
  • People give and receive feedback without defensiveness
