In English the sounds /p/ and /b/ are phonemes because changing one to the other affects the meaning of a word. The sentences I gave him a bat and I gave him a pat are distinguished from each other only by the initial sound in bat or pat. However, the sense of each sentence is very different.

An allophone is any of the various ways to say a phoneme in a language, which do not contribute to distinctions of meaning. In other words, there may be many ways to pronounce a sound, all slightly different, but the differences do not change the meaning. Phonemes are sets of allophones, therefore. All languages have a number of allophones. When we are doing a simple phonemic transcription in English, it is not necessary to transcribe allophones differently because they carry no semantic signals.
